What actually changed

The mechanism is simple. When Google answers the question on the results page, the user has less reason to click. Independent measurements converge on the same direction even though they disagree on magnitude: click-through on queries with an AI Overview falls from around 1.76 percent to around 0.61 percent, and a randomised field experiment run by researchers at the Indian School of Business and Carnegie Mellon measured a 38 percent decline in organic clicks while user satisfaction stayed flat. People are getting what they came for and leaving.

The loss is not evenly distributed. Informational queries take the heaviest hit, because a definition or a list is exactly what an AI Overview is good at producing. Commercial, transactional and local queries hold up much better, because a person choosing a supplier still wants to compare, read reviews and see prices. That asymmetry is the single most useful fact for planning.

The three shifts that matter

  • Reweight the keyword map towards commercial and local intent. Informational content still builds the topical authority that makes commercial pages rank, but it should no longer carry the traffic forecast.
  • Optimise to be cited, not only to rank. Clear entities, explicit figures, recent dates and inline links to authoritative sources are what make a page usable as a citation. This is where SEO and generative engine optimisation stop being separate disciplines.
  • Change the reporting line. If sessions fall while qualified leads and AI citations rise, the programme is working. A dashboard that only counts sessions will tell you to cut the thing that is succeeding.

What still moves rankings

None of the classical work has stopped mattering. Crawlability, a sensible internal link graph, fast and stable pages, correct structured data and genuinely useful content are still the base. What has changed is that they are now table stakes rather than differentiators. Passing Core Web Vitals does not win you position one; failing them loses you a tiebreak you would otherwise have won.

The differentiator in 2026 is specificity. Generic advice is precisely what a language model can generate without you. Original numbers, named methods, dated observations and first-hand experience are the things it cannot, which is why those are the passages that get quoted.

How to sequence the work

Start with the pages that already earn revenue and make them citation-ready: a direct answer in the opening paragraph, a figure with a source, a clear FAQ block, correct schema. Then fix the technical base so nothing is blocking a crawler or an AI agent. Only then expand the content footprint. Publishing more pages on a site with an unresolved technical problem multiplies the problem rather than the traffic.

Ranking gets you considered. Being quotable gets you cited. In 2026 you need both, and they are not the same job.
